I've spent the last several years building production AI systems — from multi-agent architectures for software development to document processing pipelines that handle hundreds of pages in minutes. - Pattern recognition at scale — fraud detection, anomaly identification, predictive maintenance, and demand forecasting. Humans are good at spotting individual anomalies; AI is good at spotting them across millions of data points simultaneously.
- Content generation and augmentation — drafting proposals, summarising meeting notes, generating first-pass marketing copy, and creating personalised customer communications. The key word here is "first-pass": AI drafts, humans refine.
- Code generation and software development acceleration — automated testing, code review, documentation generation, and boilerplate creation. I have seen this reduce development time by 40–70% in well-structured environments.
AI automation struggles with:
- Novel strategic decisions — AI can provide data to inform strategy, but it cannot replace the human judgement required for genuinely novel business decisions. Beware anyone who tells you otherwise.
- Unstructured creative work — AI can assist with creativity, but it cannot originate brand-defining ideas or navigate the political and emotional dimensions of stakeholder management.
- Processes with no data — AI learns from data. If your process is entirely tacit knowledge held in people's heads with no documentation or historical records, AI has nothing to learn from. You need to codify before you can automate.

How to Calculate AI ROI Before You Invest
Here is the framework I use with every enterprise client. It is deliberately simple because complicated ROI models create a false sense of precision that obscures the real decision.

Factor this in from day one.

Total timeline from kickoff to value: typically 4–5 months for a single well-defined use case. Enterprises that try to boil the ocean with a "company-wide AI transformation" in one go almost always fail. Start small, prove value, then scale.

Each document was taking a compliance analyst 6–8 hours to process manually.
The approach: We built a document processing pipeline using a combination of large language models and retrieval-augmented generation (RAG). The system ingested documents, chunked them intelligently by section and clause, embedded them for semantic search, and then used an LLM to extract specific information, flag risks, and generate structured summary reports.

The Cost of NOT Implementing AI
There is a question that doesn't get asked often enough in boardrooms: what is the cost of inaction?
In early 2024, AI adoption was a competitive advantage. By 2026, for many industries, it is table stakes. Your competitors are already deploying AI to move faster, serve customers better, and operate more efficiently. Every month you delay is a month they pull further ahead.
Consider the compounding effect. If a competitor reduces their product development cycle by 40% through AI, they are not just 40% faster this year. They are launching more features, learning from more customer feedback, and iterating more quickly — which compounds into a significant product and market advantage over 2–3 years. By the time you start your AI journey, they are multiple iterations ahead.
There is also the talent dimension. The best engineers, product managers, and operations leaders increasingly want to work at organisations that use modern tools effectively. If your team is still doing manually what AI could handle, you will find it harder to attract and retain top talent. I have seen this first-hand — teams where AI augments their work report higher job satisfaction and lower turnover.
I am not suggesting that every business needs to immediately invest millions in AI. What I am suggesting is that every business needs a clear AI strategy, even if that strategy starts with a single pilot project. The cost of having no strategy at all is increasingly untenable.
A useful exercise: take your three most labour-intensive processes and estimate what a 50% efficiency improvement would be worth annually. That number is the opportunity cost of inaction. For most mid-sized enterprises I work with, it is somewhere between £150,000 and £800,000 per year. Left on the table. Every year.
How to Start: The Pilot-First Approach
If you have read this far, you are probably wondering where to begin. My recommendation is always the same: start with a focused pilot.
Step 1: Identify your highest-impact, lowest-risk use case. Look for a process that is clearly repetitive, well-documented, has good data, and where an error would be inconvenient but not catastrophic. Invoice processing, internal report generation, and first- line customer support triage are classic starting points.
Step 2: Set clear success metrics before you start. "We want to reduce invoice processing time by 60% and maintain 99% accuracy" is a good metric. "We want to explore AI" is not. Without clear metrics, you have no way to evaluate success, and the project will drift.
Step 3: Allocate a bounded budget and timeline. A pilot should take 6–10 weeks and cost £15,000–£60,000 depending on complexity. If someone is quoting you £500,000 for a pilot, they are building a full production system and calling it a pilot. That is not what you want at this stage.
Step 4: Choose the right partner. This is where I have a strong and admittedly biased view. The right AI partner is someone who has built production systems, not just prototypes. Someone who asks hard questions about your data and processes before proposing solutions. Someone who is honest about what AI can and cannot do. And ideally, someone who combines deep technical expertise with genuine business understanding.
I say this because I have seen too many businesses burn their first AI budget on a flashy demo that never made it to production. The proof of concept worked beautifully on clean test data in a presentation. Then it met real-world data — messy, inconsistent, edge-case-filled real data — and fell apart. The business concluded that "AI doesn't work for us" and shelved the initiative for a year. That is an expensive mistake, and it is almost always avoidable with the right approach from the outset.

Move to production for your pilot use case, then identify the next highest-impact opportunity. The enterprises that get the most from AI are not the ones that spend the most. They are the ones that start smart, learn fast, and scale based on evidence. That is the approach I advocate with every client, and it is the approach that consistently delivers the best results.
