Every week I sit across from a leadership team wrestling with the same question: should we build our own AI system or buy an off-the-shelf solution? They frame it as a binary choice. Build means hiring engineers, months of development, and carrying the risk of a custom system. Buy means signing a SaaS contract, onboarding in weeks, and hoping the vendor's roadmap aligns with their needs.

The truth is that almost no successful AI deployment I have been involved with lives at either extreme. The most effective implementations are hybrid — buy a platform or foundation, then build a custom layer on top that encodes your unique business logic, data pipelines, and domain expertise. The real question is not “build or buy?” It is: where on the build-buy spectrum should we sit, and what exactly do we build versus what do we buy?

I say this from direct experience on both sides. I have built fully custom AI systems from scratch — custom RAG pipelines with bespoke embedding strategies, multi-agent orchestration platforms, and domain-specific legal AI tools. 2. Speed to Production Matters More Than Perfection

If the business case depends on getting something live in weeks rather than months, buying is the rational choice. A 80% solution deployed in three weeks beats a 95% solution that takes six months to ship. This is especially true in fast-moving markets where the window of opportunity is measured in quarters, not years.

3. You Lack AI Engineering Talent

Building custom AI requires specialised skills — ML engineering, data engineering, prompt engineering, model evaluation, infrastructure management. If your team's core competency is elsewhere (product design, sales, domain expertise), the cost of hiring and ramping an AI engineering team often exceeds the total cost of a SaaS solution over two years. And the SaaS gives you day-one capabilities that an internal team would need months to match.

How to use this matrix: For each factor, identify which column best describes your situation. If three or more factors land in the “Favours Build” column, you likely need custom development. If three or more land in “Favours Buy,” off-the-shelf is your fastest path to value. If most factors land in “Hybrid Signal” — which is the most common result I see — then a platform-plus-custom-layer approach is the right architecture.

Real Examples: DocsFlow (Built) vs Simon Solo (Bought + Built On Top)

To make this concrete, here are two projects I led that landed on opposite ends of the spectrum — and why.

DocsFlow: Built Custom from the Ground Up

The problem: A documentation platform needed an AI-powered search and Q&A system that could handle versioned documents, understand temporal relationships between document revisions, and provide citations with every answer. Existing RAG-as-a-service products offered basic semantic search but could not handle temporal intelligence or version-chain resolution.

Decision factors: Uniqueness was moderate (content automation is common, but this client's specific platform mix and scheduling logic were unique). Data sensitivity was low (public content). Timeline was aggressive (needed it live in two weeks). Budget was limited. No in-house AI engineering talent.

What we built: We deployed n8n as the orchestration platform and built custom integrations for the platforms n8n did not support natively. A custom webhook layer handled inbound triggers from the client's calendar and CMS. A lightweight custom scheduling algorithm optimised post timing based on historical engagement data.

Six months of customising workflows in a proprietary no-code builder means six months of work that does not transfer to any other platform. I have seen companies spend more migrating away from a vendor than they would have spent building custom from the start — not because the vendor was bad, but because they did not anticipate how deeply integrated the platform would become.

Customisation Ceilings

Every vendor platform has a point beyond which you cannot customise further without leaving the platform. The other 70% is maintenance: model upgrades, embedding model migrations, data pipeline fixes, performance tuning, security patches, infrastructure scaling, and the continuous evaluation work needed to ensure accuracy does not drift. A system you built in March needs attention in April, and May, and every month after. If you do not budget for this, your shiny custom system quietly degrades until someone notices the answers are wrong.

Hiring and Retaining AI Talent

The AI talent market is brutally competitive. Senior ML engineers command $200K–$400K+ in total compensation. Even if you hire successfully, retaining them is another challenge — they are constantly being recruited. If your sole AI engineer leaves, your custom system becomes an orphan that the rest of the team is afraid to touch.   • No → Proceed to Step 2.

Step 2: Does your use case require capabilities that no vendor currently offers?

  • Yes → Build custom for those unique capabilities. Consider buying for the commodity parts.
  • No → Proceed to Step 3.

Step 3: Do you have AI engineering talent in-house or committed budget to hire?

  • Yes → Evaluate the hybrid path: buy a platform, build a custom integration layer. This gives you speed to market plus the ability to differentiate.
  • No → Proceed to Step 4.

Step 4: Is your timeline under 8 weeks?

  • Yes → Buy. No custom build will deliver production-ready AI in under 8 weeks unless you have a very experienced team.

Step 5: What is your projected 3-year total cost of ownership?

  • Calculate: SaaS fees × 36 months + integration development + customisation workarounds + switching cost if you outgrow it.

  • If the buy path is more than 70% of the build path's 3-year cost, the build path often wins because you end up with an asset you own and can evolve indefinitely.
